Critical Defect Improvement in Cookie Scoop Orders
How we diagnosed and eliminated an 11%+ defect rate on a long-running kitchenware program.

Key Highlights
1) Identified the root causes behind an 11%+ defect rate in a long-running cookie scoop program
2) 100% in-line inspection and 100% SVI final inspection implemented for all subsequent production runs
3) Improved samples tested in SVI’s own lab before factory approval
SVI helped us get to the root of the quality problem and conduct corrective actions to ensure the stability of the following orders. Thanks!
A Leading Company in Kitchenware Industry
A U.S.-based importer had been purchasing the same cookie scoop product from China since 2020s.
The product was offered in two sizes (large and small) with an average annual order volume of approximately 10,000 pieces per size.
The product had been a repeat-order item for several years. However, during a shipment in September 2025, the customer discovered serious quality issues after receiving the goods.
Some scoops were breaking apart because of welding failures, while others experienced gear jamming during use.
The combined defect rate exceeded 11%, making a significant portion of the shipment unsuitable for sale.

Key risk
Welding failure and gear jamming
What Was At Risk
The issue was serious because this was a repeat item with an established order history.
- Defective units create direct product loss and additional handling costs.
- A product that breaks apart in use poses a direct risk to end-consumer safety and brand reputation
- With a defect rate above 11%, the problem was too large to be treated as an isolated batch issue.
- Two separate failure modes needed to be diagnosed and fixed independently
What SVI Global Take to Solve the Challenges
SVI worked with both the factory and our QE team to investigate the defects at the process level and identify their root causes.
1. Investigated the Cause of Scoop Issues
Directed both the factory and SVI’s internal quality engineering team to conduct a full investigation into both failure modes independently. The goal was to identify the precise process failure behind each defect.
2. Corrected the Welding Process
The investigation found that the original welding method — single-point spot welding — provided insufficient structural bond strength for the mechanical stress the product experiences in regular use.
To solve the issue, single-point spot welding was replaced with four-point laser welding, distributing the load across four weld points and significantly increasing structural integrity.
The improved process was not approved until revised samples had been tested in SVI’s own lab.
3. Solved the Gear Jamming Problem
The gear jamming issue was traced to a precision alignment problem during assembly. The gear plate needed to remain perfectly level during welding, but without a mechanical control in place, positional variation was introduced at the production stage.
The factory was directed to design and install a dedicated fixture to hold the gear plate in a fixed, level position throughout the welding process. This eliminated the misalignment that caused jamming and was validated through sample testing before production resumed.
4. In-house lab validation
Before any corrective action was signed off and returned to the client, SVI’s lab tested the improved samples independently.
5. Enhanced inspection protocol
To prevent recurrence, a reinforced inspection regime was implemented for all future production runs:
- 100% in-line inspection during production
- 100% SVI final inspection before shipment
This replaced the previous inspection approach and ensured that no defective unit would reach the client’s warehouse undetected.
6. Corrective action follow-up
Continued to monitor factory compliance with the new process requirements across subsequent production cycles to ensure the fixes were embedded into standard operating procedure.
